Actually, I'm thinking of a character closer to KYH in some aspects. Not exactly, but giving off similar vibes, and less socially confident, but not necessarily... politically incompetent.
The problem is, Asuna's brother might not suicidal - so Aria plays out differently. Furthermore, I suspect Kiriko may adopt a male avatar at the beginning- so that opening scene with Klein might be very interesting- since, well, Kiriko's a girl, in a girl starved prison full of men.
I wonder, will Kiriko solo? Or perhaps Asuna's brother insists he tags along with Kiriko after Aria- perhaps after Kiriko successfully saved his life thrice in a single day, or perhaps both save each others life once each during Aria. Once when Kiriko got mauled by the boss, and Asuna's brother rallied everyone. Once in the dungeon, when Asuna's brother accidentally pulled too many mobs to handle, and Kiriko bailed him out.

I can see ALO being just slightly different, but it would be a highly devoted girl in love rescuing a "prince" like figure, and I think Kiriko would lampshade that. A delicious gender reversal. Also, Oberon's capture of Asuna's Brother would have even grimmer implications. Once he decides to execute Asuna's brother, nothing is stopping him from inheriting RETCO.
I'm considering changing GGO Sinon to a male. Then again, a female figure may work. But everything post ALO may easily feel like the adventures of the 4-koma, Female-friendship Slice of Life genre with a semi-cyberpunkish near future Sci-fi twist. Which might be interesting- I've not seen a female friendship genre show (Like K-on, Yuru Yuri and Natsuro Kiseki) set in the near future.
Instead of Kirito and his harem, we'd get Kiriko and her close cadre of female friends. Also, I think Kiriko may well find it easier to marry Asuna's brother, especially if I follow the interpretation that Kiriko is every bit as talented as Kayaba- and indeed, is a Kayaba talented figure born 10 years younger.
Hmm, could Kiriko be the "mad young inventor" female figure exemplified by the likes of Rika from Hagani? Think Rika, though more evenheaded, cooler, taller, far, far less perverse.
I'm also thinking of how Mother's Rosario may work. I do think Yuuki may have eventually resorted to asking Kiriko, since Asuna's brother likely won't have that kind of time. I also suspect Kiriko would form a very close friendship with non SAO Asuna all the same, maybe over the events leading up to this alternate ALO. Would Kyouko (Asuna's mother) still disapprove of Kiriko?
Yui is another issue to consider. RECTO's possible future CEO now has his hands on the world's first functioning A.I. I think the first introduction Kiriko has to RECTO would be working with Asuna's brother (using an internship as an excuse) to find ways to store and help Yui interact with the outside world. It may be there that Kiriko proves herself. Considering that the technologies involved in mastering techniques for manifesting A.Is in the real world may one day prove very, very profitable....
And at age 22, after earning her first PHD, Kiriko ties the knot with Asuna's brother. The White Prince and the Black Queen of Dual Blades And there will be ugly rumors about how she climbed so fast in RETCO....
